Why no engine can ever be 100% efficient

Every engine that turns heat into motion must dump some heat as waste, so none can be 100% efficient. This is not a flaw better engineering could fix. It is the second law of thermodynamics: the ceiling is set only by the gap between the engine's hot and cold temperatures, a limit called the Carnot efficiency.

The tempting goal, and why it fails

It is natural to assume a perfect engine is just an engineering challenge: reduce friction, seal every leak, machine every part to tolerance, and eventually you get all the fuel's energy out as useful motion. A century of clever design says otherwise. Even the best engines waste a large share of their fuel as heat, and no amount of refinement closes the gap.

That is because the loss is not friction or sloppiness. It is built into what heat is. An engine works by letting heat flow from something hot to something cold and skimming off some of that flow as motion. To keep the flow going, it must always have a cold place to dump heat into.

Why some heat must always escape

Heat is energy spread among countless jostling particles, and it naturally spreads from where it is concentrated to where it is not. There are vastly more ways for energy to be spread out than gathered, so on its own it always disperses. That one-way spreading is entropy, and it only ever increases.

An engine cannot fight that. To convert heat to work it has to move heat from hot to cold, and the leftover, the heat that has finished spreading into the cold side, cannot be recovered as useful work. Squeeze out all of it and you would have to make entropy go backward, which does not happen. So a portion of every fuel's energy leaves as waste heat, unavoidably.

The exact ceiling

The physicist Sadi Carnot pinned down the best any heat engine can possibly do. The maximum efficiency depends on just two things: the temperature of the hot side and the temperature of the cold side. The bigger the gap, the more work you can extract; but the ceiling is a law, not a target to engineer past.

This is why a car engine turns only about a quarter of its gasoline into motion, and why even a top power plant, running a much larger temperature gap, still throws away a big fraction as warmth. The waste heat pouring off engines everywhere is not bad design. It is the same law that gives time its direction.
